unity, not uniformity

One hundred years ago, management pioneer Mary Parker Follett wrote that “Unity, not uniformity, must be our aim. We attain unity only through variety. Differences must be integrated, not annihilated, not absorbed.” Her words ring true today as we dance between complexity and order. How can we achieve unity through variety and the integration of our differences? We can start by better understanding alignment.

What is workplace alignment? The recently published MirrorMirror white paper states that alignment is “a shared understanding between people” and that alignment leads to engagement, collaboration, and effectiveness.

“Alignment is not people ‘thinking the same thing’, it is compatibility – making room for differences and challenge, new ideas and change.”

stories for the network age

The TIMN model [Tribes + Institutions + Markets + Networks] developed by David Ronfeldt has influenced much of my own work in looking at how we are moving toward a network society and must create organizational forms that are beyond national governments and beyond markets. Even combining the efforts of civil society, governments, and markets will not be enough to address our greatest challenges — climate change and environmental degradation.

These have been my assumptions to date.

  1. The three organizing forms for society, chronologically — Tribes, Institutions (Governments), Markets — are widely applicable across history.
  2. Each form builds on the other and changes it.
  3. The last form is the dominant form — today that would be the Market form (witness the emerging pandemic-induced recession and its influence on national governance)
  4. A new form is emerging — Networks (Commons)‚ and hence the T+I+M+N model.
  5. This form has also been called the noosphere.
  6. I have found evidence that what initiated each new form was a change in human communication media — T+I (written word), T+I+M (print), T+I+M+N (electric/digital).
  7. I believe we are currently in between a triform (T+I+M) and a quadriform (T+I+M+N) society, which accounts for much of the current political turmoil in our post-modern world.
  8. This model can help inform us how to build better organizational forms for a coming age of entanglement.

the knowledge artisan

An artisan is skilled in a craft and uses specialized tools or machinery. Artisans were the dominant producers of goods before the Industrial Revolution. Knowledge artisans are similar to their pre-industrial counterparts, especially when it comes to tools. Knowledge artisans not only design the work but they can do the work. It is not passed down an assembly line.

Augmented by technology, they rely on their networks and skills to solve complex problems and test new ideas. Small groups of highly productive knowledge artisans are capable of producing goods and services that used to take much larger teams and more resources. Many integrate marketing, sales, and customer service with their creations.

co-learning is better than marketing

Work is learning, and learning is the work. Marketing, for the most part, is about learning. What’s interesting is that ” … the content developed by most marketing departments is used in less than 7 percent of all buying decisions”, according to McKinsey, as cited in The Hypersocial Organization. So it’s not about the content. It’s all about the human connections.

As the Cluetrain Manifesto (1999) began with its first of 95 theses, “Markets are conversations”. Cluetrain continued with thesis #11 — “People in networked markets have figured out that they get far better information and support from one another than from vendors. So much for corporate rhetoric about adding value to commoditized products.” We learn best from each other in trusted relationships.

hybrid sailors

According to The Atlantic 2019-07, the US Navy has been piloting a new way of manning its Littoral Combat class ships, which are modular by design. The crew are all multi-purpose, with several roles onboard and always learning new tasks. They operate with one-fifth the crew size of a regular ship. Specialization is a thing of the past for these crews. One reason for this is that specialized knowledge has an increasingly shorter lifespan, so generalists who are good learners can make for a more flexible, or agile, crew. This approach also has its downsides, such as fewer redundant positions onboard to mitigate combat losses, and lack of deep knowledge for some complex problems.

The key question from the article is whether this is the way of the future. Is a neo-generalist a better fit for modern workplace conditions? It’s a good question that will only be answered with time.

curiosity and resolve

Jony Ive, Chief Design Officer at Apple, was the first recipient of the Stephen Hawking Fellowship at Cambridge Union. His lecture to a crowd of about 400 was covered by The IndependentApple designer Jony Ive explains how ‘teetering towards the absurd’ helped him make the iPhone

What struck me was how Ive clearly showed that to produce creative work one has to balance between getting lots of ideas and getting things done, especially creative new things. This constant dance between bigger groups of ideas and smaller groups of people working together requires both cooperation and collaboration. What makes it work is a desire to learn in order to get better.

Social networks can provide inspiration but sense-making requires the resolve to solve problems

sense-making beyond the outrage

A number of people I know have recently left Facebook and/or Twitter. I can understand why, as I left Facebook about eight years ago. I was an early adopter and thought it was going to help make a better civil society — I was naive it seems. I still find Twitter useful but I have to be more careful on it now, especially so I don’t get mired in some toxic thread. Being able to read the threads (comments) of people you do not follow is a feature that only produces more outrage, but that is what engages people and sells advertising. So of course Twitter will reinforce this outrage.

I think it is essential for every citizen to be involved in sense-making in the emerging network society. Currently most of the platforms are controlled by value-extracting corporations focused on procuring behavioural data, identifying social connections, and selling this information to the highest bidder. This makes it difficult to promote a platform like Twitter in order to learn about social networks. But it is still useful, just not an example of a good corporate citizen.

The two consumer platforms I use most are Twitter, because I like its asymmetry, and LinkedIn because many of my clients are on it. I find LinkedIn useless for sense-making, as it’s difficult to curate or reference what I find. Engaged citizens have to be active in the ‘Wild West’ of consumer social media while also understanding their dark sides. We need to have a way to connect to new, interesting, and even distasteful opinions and ideas. This requires practices that are directly opposed to the algorithms that drive these social media platforms.

networked social capital

When FiveThirtyEight published the details of 3 million trolls and bots that were linked to the Russian-based company Internet Research Agency, they were merely providing data. Two researchers initially compiled the data. But by making the data public, FiveThirtyEight was able to engage a diverse group of widely varying expertise in order to make sense of it.

It is only with knowledge that we can examine data and turn it into information. FiveThirtyEight realized that a small group of experts was not enough. These data required a subject matter network to make sense of them. The initial results are interesting but so far there are no actionable insights for the average person or organization. As a society we have some more information but are still none the wiser in knowing what to do next. But it’s a start.
